You took the long weekend. You slept in twice. You came back to your desk on Monday and felt roughly the same as you did on Friday, maybe worse. The inbox had refilled, the edge you were hoping to get back never showed up, and somewhere in the back of your mind is a quiet question you would never say out loud: if a break doesn't fix this, what will?
Here is the reframe most high performers never get. Recovery is not the absence of work. It is a physiological process your body either completes or doesn't, and for most leaders running at load, it doesn't. Executive recovery is the trainable capacity to return your nervous system to baseline after stress, fast enough and often enough to protect the quality of your decisions. Time off is an input. Recovery is the output, and the two are not the same thing.
Why doesn't rest feel like recovery anymore?

Your nervous system stops treating elevated stress signaling as an emergency and starts treating it as the new normal. Prolonged elevated stress signaling is associated with degraded prefrontal function and heightened threat reactivity, which is the physiological version of "I'm still performing, but my judgment is shorter and my patience is gone."
This is why the vacation doesn't land. A dysregulated system does not down-regulate just because your calendar cleared. You removed the input. You did not restore the capacity. That gap is hidden biological debt, and it compounds silently because nothing on your dashboard bills you for it until the interest comes due.
What does recovery actually look like in the data?
You can see incomplete recovery before you feel it. The clearest window is heart rate variability, the beat-to-beat variation in your heart rhythm that tracks parasympathetic (vagal) activity. The other metrics worth watching are resting heart rate trend, sleep architecture (whether you are actually reaching deep and REM stages, not just clocking hours in bed), and the honest subjective marker: do you bounce back the way you used to, or does the same week cost you more than it did two years ago.
